Lo confieso: éste tema me obsesiona, es lo más infravalorado y lo más determinante en una empresa. No es un póster ni un par de frases molonas. La cultura es la inercia organizacional, la personalidad real de tu compañía, cómo se comporta por defecto cuando nadie mira, cuando no hay un PowerPoint, cuando aprieta el calendario y toca decidir sin preguntar.
¿Qué es (de verdad) la cultura?
La cultura es ese conjunto de reglas no escritas que guía las decisiones del día a día. Es el “cómo hacemos las cosas aquí”, el carácter real de tu compañía, cómo se comporta por defecto cuando nadie mira, cuando no hay un PowerPoint a mano y hay que decidir ya.
Por eso, cambiarla requiere un esfuerzo sostenido, intenso y largo. No se “lanza” con un all-hands:
La cultura no se implanta ni se lanza, se forja.
Y, al igual que sucede con ser padre, va de dos cosas que casi nunca coinciden: consistencia y coherencia. Consistencia es recordar cada día lo que importa, repetir, repetir y repetir. Coherencia es vivir los valores, aunque duela, especialmente cuando duele.
Una cadena de transmisión
La fuente siempre son los fundadores, sí. Pero quien hace que la cultura permee es el mando intermedio, es tu C-level. Tus «Head of»... Ellos son la auténtica correa de distribución. Si no creen, no hay cultura, hay carteles. Si subvierten los valores porque prefieren “su” cultura, infectan. Esto no va de heroicidades, va de proteger el sistema operativo. Detéctalo, actúa rápido, ayuda o deja ir. Es duro, pero más duro es permitir una infección cultural que se extienda. Y para eso, mejor contar con una mezcla sana de piratas y marineros.
No va de carteles, va de decisiones
La cultura es a quién contratas, a quién promocionas, a quién reconoces y a quién despides.
Si mantienes a alguien que “trae los números” pero pisa los valores, estás escribiendo en mayúsculas lo que de verdad importa. Puedes tolerarlo un tiempo, pero la organización aprende rápido. El mensaje que envías pesa más que cualquier manifiesto.

“Tú no creas la cultura, ya existe”
Aunque te duela admitirlo, la cultura nace el día uno. Está viva. Puedes encauzarla, formalizarla y evolucionarla, pero el barro ya está en las botas. Y como con los niños: si permites que un mal comportamiento se asiente, luego es el doble de difícil cambiarlo.
¿Valores reales o aspiracionales? Los reales se leen en las agendas, en los bonus y en las promociones. Los aspiracionales se leen en los pósters. Tu trabajo no es redactar frases épicas, es acercar ambos mundos hasta que casi no quepa ni una hoja de papel entre lo que decís y lo que hacéis.
La cultura se come con patatas a la estrategia
La estrategia marca hacia dónde, la cultura decide si llegas y en qué condiciones. Puedes tener el mejor plan de crecimiento, pero si tu sistema operativo va por libre, no habrá ejecución. Por eso, cuando escales, el papel del CEO pasa de trabajar DENTRO a trabajar EN la empresa:
Cultura, talento, objetivos e incentivos, no features.
Una historieta de cliente que lo explica todo
Imagina que un cliente importante pide algo fuera de proceso. Dos caminos.
- En el primero, ritual de burocracia. “Escalemos el tema, hagamos tres reuniones, pidamos bendición”. Pasan días, el cliente se enfría, el equipo se desgasta. ¿Qué cultura está operando? Una que protege más la seguridad que el criterio.
- En el segundo, otra lógica. “Nuestro principio ‘Cliente como socio, no como ticket’ dice que si el impacto es alto y el coste bajo decide quien está más cerca del cliente.” El equipo de Customer Success entiende el contexto, toma la decisión, comunica, documenta y seguimos. ¿Qué ha pasado? La cultura ha reducido fricción, ha permitido autonomía sin perder alineamiento.
No es magia. Es claridad previa y confianza explícita. Lo contrario de improvisar.

La cagadas habituales que perseguir
- Valores-póster que nadie sabe aplicar.
- Héroes tóxicos protegidos por resultados.
- Ambigüedad en qué premias o castigas.
- Silencio ante una incoherencia visible.
- Externalizar la cultura a People / HR. Esto es trabajo del liderazgo.
- Sobreprocesar en fases tempranas, matas velocidad.
- Dejar que un equipo potente cree su microcultura incompatible.
- No invertir en mandos. Si fallan ellos, fallas tú.
- Mensajes contradictorios entre lo que dices en público y lo que decides en privado.
- Tratar la cultura como proyecto con fin. No lo tiene.
Cómo escribirla sin cargártela: ¿top-down o bottom-up?
Ambas. Los fundadores marcan la intención y los límites; la compañía ayuda a convertirlos en comportamientos y casos. Entrevista, escucha, sintetiza. No votes valores, defínelos y pide feedback sobre cómo se viven. El consenso mata el filo, pero la participación multiplica la adopción.
En resumen…
No necesitas una cultura “bonita”, necesitas una cultura verdadera que te represente. Una que aguante los lunes malos, las ventas perdidas y los deadlines imposibles. No la vas a cambiar en un offsite, la vas a forjar en mil microdecisiones diarias. Si lo haces bien, tu equipo decidirá más rápido, mejor y sin pedir permiso, porque entenderá el porqué. Y esto, en un mercado competitivo, es un superpoder.

One press… and the deepest sleep. Movies weren’t on a screen, they were… real. Music wasn’t sound, it was… a color. A feeling of being loved by the universe itself.
CROWLEY WOLF
YES! SEE? THAT’S ACTING! The truth! And what else? What did it do to your perception of the little people? The ones outside your skull?

(A flicker of the old arrogance)
It clarified things. It showed me what was… necessary. The distance between me and… others. They became… smaller. Insignificant. Like insects scurrying on the pavement kilometers below. Their concerns… microscopic.

Magnificent! The god-monologue! Now, the next scene. The difficult one. The casting call. You have this divine tool. You need a court. A government. You took the weak-willed, the ambitionless, the men who saw power as a paycheck instead of a burden… and you used your weapon on them, didn’t you? You spent years with your secret service, not building a government, but breaking minds! Forging affection from fear! Tell me about that process! How did it feel to know the men sitting at your table only loved the electrical impulses you forced into their skulls?
Mohammed stands up, shaking.

That’s enough! You know nothing! Security required it! The smart ones, the critical ones… they would betray me! They would question! It was safer! It was the only way to protect the nation from…

(Laughing, a loud, echoing sound)
FROM WHAT? FROM COMPETENCE? You were afraid, little prince! Afraid a man with a spine might look at you and see a fraud! So you surrounded yourself with echoes! With puppets whose strings you pulled, and now you have the weakest government in Saudi history, a house of cards built from broken minds! You sit in meetings, don’t you? You look into their eyes, and you know! You know you had to dial down their charisma, their confidence, just so they wouldn’t outshine you! You have to listen to their thoughts because you don’t trust their words! You’re not a king, you’re a paranoid zookeeper!
MOHAMMED BIN SALMAN
(Slumping back into the chair, broken)
I… I did what was necessary.
CROWLEY WOLF
You did what was easy. Now. The final scene. The one that earned you this stage. The private performance. The young student. What was her name? The one you practiced on.
Mohammed flinches as if struck. The room suddenly feels colder.
MOHAMMED BIN SALMAN
I… there is no one.
CROWLEY WOLF
PLAY THE SCENE! You are not Mohammed bin Salman. You are her. LAYLA. A 21-year-old architecture student. You feel a presence. A pressure in your mind. It feels like… love. But it’s wrong. It’s invasive. It tells you that you want this. That you want him. Describe it, Layla. What did he do to you?
Mohammed’s eyes widen. He’s no longer on the chair. He’s curled on the floor. His voice changes, higher, trembling.
MOHAMMED/LAYLA
It started with… dreams. Happy dreams. About him. I didn’t even know who he was. But I loved him. I wanted him to notice me. I started dressing… differently. I felt this… need.

(Screaming)
The fire! It was real fire! It’s burning! IT’S BURNING!
The black marble of the room begins to glow red. Veins of orange light crack across the walls. The air shimmers with heat. Mohammed scrambles away from the growing heat, but there is nowhere to go.
CROWLEY WOLF
(Standing over him, his voice now impossibly calm and clear)
There is no exit. This is the stage. This is the audience. You wanted them to feel your power. Now you will feel their pain. Every Layla. Every broken advisor. Every citizen you saw as an insect. You will feel their terror, their violation, their hopelessness, their despair. You will feel it all. Forever. Your performance is finally… honest.
The flames engulf Mohammed’s form. He screams, but the sound is not his own. It’s a chorus of a thousand voices, all screaming in unison.
Crowley Wolf watches, unblinking. He nods slowly, a single, definitive gesture.
CROWLEY WOLF
Circle Seven. Violence. The role is yours. Play it well.
He turns and walks away into the darkness as the screaming continues, the single spotlight finally winking out, leaving only the burning, inescapable light of the performance. (order #886927)
